Faced with internal and external pressures, they were required to make several decisions daily and often under pressure without adequate context on the unstructured information used in the process. The resulting cognitive overload and decision-fatigue not only slowed down responsiveness but also led to inconsistencies in choices and shifting strategies, potentially undermining long-term execution and clarity.
Today, AI has equipped organisations with real-time analytics, process automation, and AI-powered decision-support tools. These capabilities are revolutionising how decisions are made; shifting from linear, reactive models to dynamic, adaptive ones that harness systems thinking and diverse data sources. In an age of rapid market shifts, technological disruption, evolving customer expectations, geopolitical uncertainty, and climate change, the ability to make dynamic and forward-looking decisions has become a critical organisational capability.
While AI’s ability to offer structured solutions to complex problems is undeniably powerful, the growing dependency on machine-supported decision-making presents a fundamental challenge. Rather than weighing options, reflecting on consequences, and applying shared values, there is a risk that decision-makers may simply accept the algorithmic ‘default’. However, good decisions are not just data-driven, they are contextually grounded, ethically guided, and value-informed. As AI becomes more embedded in business processes, the workforce must actively resist the temptation to accept AI recommendations uncritically.
The above becomes more important in a world that has been programmed to believe that all data is good. In today’s data-driven world, the vast amounts of information that AI systems generate can create a false sense of understanding. Stephen Hawking once remarked that “the greatest enemy of knowledge is not ignorance; it is the illusion of knowledge.” Organisations may become overconfident in the insights presented by AI, failing to question underlying assumptions or seek deeper context. This can dull curiosity, diminish critical thinking, and decrease innovation. Knowing when and how to contest, adapt, or supplement AI-generated recommendations is what will separate organisations that make competent decisions from those that make truly strategic ones.
If the workforce is required to guide, filter, and contextualise AI outputs, a transition from decision-takers and decision-makers to decision architects is necessary. This is not the first time the workforce has had to redefine its role in the face of transformative change. The Industrial Revolution moved labour from farms to factories. The Fourth Industrial Revolution (4IR) ushered in digitisation, automation, and remote work. Now, in the Fifth Industrial Revolution (5IR), human-machine collaboration is at the core. Each era required the workforce to reskill, reorganise, and reclaim purpose – and this will be critically more important in the AI Era.
To remain relevant and purposeful, the workforce should, instead of retreating from decision-making, redefine and elevate their role within it. This is not just about learning new tools; it is about transforming how the workforce contributes to and leads the decision-making process in this new Era. However, this transformation cannot happen without a strategic and inclusive investment in human capital development.
According to research by Georgetown University’s Center for Security and Emerging Technology (CSET, 2021), AI adoption tends to disproportionately benefit high skilled and experienced workers, significantly improving their performance. In contrast, lower-skilled workers often see minimal gains, and in many cases, become overly reliant on automation. It is argued that the growing skills bias risks deepening the performance gap between high and low skilled employees, weakening the latter’s ability to make independent decisions or understand tasks without AI assistance. To counteract this trend, organisations must prioritise AI literacy and decision-making capabilities across all levels and not only at the top. When the workforce is empowered to critically engage with AI, rather than defer to it, organisations can unlock more ethical and effective decision-making across all levels.
For organisations to shift towards active shapers in the decision-making process, five core capabilities must be mastered by all levels:
1. Framing the right questions:
The quality of AI insights is only as good as the questions it is asked to explore. Mastering the skill of prompt engineering, the ability to craft effective inputs to guide the outputs of AI models, will become just as essential as reading and writing. As AI systems increasingly inform decisions across sectors, so too must the workforce’s ability to think critically and creatively when developing specific and well-considered questions. More than simply enhancing the workforce’s AI literacy, practicing the skill of framing the right questions elevates communication, making it clearer, more intentional, and better aligned to purpose. Ultimately, this enables more deliberate and impactful decision-making.
2. Validating data sources:
The accuracy and fairness of AI-driven decisions hinge on the quality of the data that informs them. Therefore, the ability to interrogate the origin, quality, and representativeness of data feeding AI systems is critical. Although AI is powerful, it is not infallible. It is known that AI often experiences “hallucinations”, providing information that is convincing and seems to be true yet is incorrect. Moreover, in regions such as Africa, for example, global datasets may fail to reflect local realities, which can lead to biased or misleading outcomes and conclusions. Ensuring that data is accurate and appropriate is not simply a technical requirement but a strategic imperative for organisations to apply AI responsibly and equitably.
3. Interpreting results in context:
While AI may offer patterns, probabilities, and insights, its ability to offer contextual meaning is limited. Interpreting AI requires an understanding of the broader organisational, cultural, and societal context in which the insights will be applied. For example, an AI tool might predict employee attrition, but the human layer is critical to evaluate the personal, team, and leadership dynamic that data alone is unable to capture. Organisations that fail to develop the skill of contextual interpretation of AI results are at risk of misusing or misunderstanding insights. This may ultimately see organisations failing to achieve their targets and may cause harm to society and reputational damage along the way.
4. Applying values and strategy:
Even the most optimised AI recommendation should be evaluated against the values and strategic priorities of the organisation. Efficiency alone is not an adequate measure of a good decision. The workforce is required to constantly weigh trade-offs between factors such as profit and loss, short-term wins and long-term sustainability, and speed and fairness. Organisations would be amiss to believe that this skill can be acquired naturally by all employees. Rather, leaders should make a concerted effort to provide training about AI ethics, values-based decision-making, and strategic thinking to enable enhanced trade-off analysis. In this way, the workforce can align AI-generated options with the mission, culture, and social responsibility of the organisation.
5. Fine Tuning and Iteration:
The decision-making process is not static, and this becomes even more true in an AI-enabled workplace. As AI systems learn from data and feedback, the workforce’s ability to constantly fine-tune and iterate becomes more essential. Once the workforce has followed steps one to four above, it would be critical to use the learnings from these stages to refine prompts over time. This allows AI to shift AI from being a once off decision tool to a reliable collaborator that provides insights that are continuously being enhanced and relevant to shifting needs and contexts.
To harness the full value of AI in decision-making, organisations need to go beyond upskilling their workforce. Organisations should build the structural capacity to support and sustain human AI-collaboration in the decision-making process. While human capital development is essential to follow the five steps provided above, it will only be effective it is embedded within an operating model that has been intentionally designed for AI integration.
Wei et al. (2025) assert that successful AI integration starts not with algorithms, but with organisational structure. The successful adoption of AI requires a deliberate re-design of the organisation, including its governance systems, processes, technology infrastructure, and team structures to ensure that AI integration is core to the design and not an afterthought. This means that AI should not be treated as an add-on or siloed function, rather it must be woven into both the strategic and operational fabric of the organisation. The extent to which the operating model is well designed to support AI integration will directly determine how well and responsibly AI can be used within an organisation
Leaders must also ensure that this design enables transparency, inclusion, and ethical alignment. Moreover, knowledge management systems should evolve to integrate both machine intelligence and human wisdom. Human wisdom in this context includes the human experience and tacit knowledge, factors that cannot be replicated by AI. Without this consideration, there is a risk that decision-making becomes a “black box” where humans defer to outputs that they do not understand. Without intentional design, organisations risk losing the very insights that make them competitive and relevant in the first place. Ultimately, for AI to elevate, and not erode, decision-making, organisations should ensure that they are structurally and culturally ready. A strong foundation enables AI to become a strategic enabler of human judgement, rather than a substitute for it.
To ensure that AI serves as a strategic enabler rather than a disruptive force, leaders must intentionally create an environment where human and machine intelligence work in partnership. Below are some practical tips for leaders who wish to embed some of the article’s key insights into their decision-making practices:
1. Prioritise AI literacy and ethical training across all levels:
Ensure that all employees, not just senior leaders or technical teams, understand how AI works, its limitations, and how to apply critical thinking and values when using it in decision-making.
2. Redesign the organisation to support AI collaboration:
Embed AI into your operating model by aligning governance, data processes, and team structures around responsible AI usage, instead of bolting it on as an isolated capability.
3. Develop feedback loops between people and AI systems:
Encourage teams to refine prompts and adapt AI usage over time based on real-world experience and evolving organisational goals, creating a continuous learning environment.
4. Create cross-functional “decision architect” roles:
Empower individuals or teams to guide the AI-enabled decision-making process by framing questions, selecting and validating data sources, and overseeing ethical application of insights.
5. Guard against data overconfidence and the “illusion of knowledge”:
Instil a culture of curiosity and contestation, where teams are encouraged to challenge AI outputs, ask better questions, and never take algorithmic recommendations at face value.
AI has given us more data, more insight, and more predictive power than ever before. It can help us decide, but it should not decide for us. The future of decision-making will not be determined by how intelligent machines become, but by how intentionally the workforce chooses to lead with human judgment, ethical clarity, and strategic foresight. By equipping the workforce to become decision architects and designing organisations that enable responsible AI collaboration, organisations will be positioned well to ensure that AI elevates, not replaces, the workforce’s capacity to shape a better, more meaningful future.
